Warm Your Sending Reputation Before Black Friday

Warm Your Sending Reputation Before Black Friday

Peak is when brands send their biggest volume to their coldest list. The authentication, ramp and segmentation work that has to happen four weeks out.

Table of content:

Black Friday is the week most brands send their largest volume of the year to their least engaged list. That combination is what moves promotional email from the inbox to the spam folder, and it happens at the one moment in the calendar when the cost is highest.

The fix takes about four weeks, which means it starts this week for a 27 November Black Friday. This post covers what reputation actually is, what to fix now, and how to raise volume without triggering the filters.

Why does Black Friday break deliverability?

Because mailbox providers read a sudden volume spike to a disengaged audience as the signature of a problem sender.

Three things happen at once in late November. Volume rises sharply as brands move from weekly to daily sending. The audience widens, because dormant subscribers get reactivated for the sale. And complaint rates climb, since a subscriber who has not heard from you since August is more likely to mark the email as spam than to open it.

The damage shows up after peak as well as during it. A reputation lost in November takes weeks to rebuild, which means a bad Cyber 5 can quietly cost you January too, in a month where acquisition is at its cheapest.

What is a sending reputation?

A score each mailbox provider keeps on your sending domain and IP, built from how recipients behave rather than from what you send.

Opens, clicks, replies and moving a message out of spam all count in your favour. Deletes without opening, spam complaints and hitting dead addresses count against. The score is per provider, so Gmail and Outlook can reach different conclusions about the same sender in the same week.

What matters practically is that it is driven by engagement rate rather than by engagement volume. Sending to twice as many people and getting the same number of opens makes the score worse, which is exactly what a peak list expansion does.

What should you fix this week?

Authentication first, because it is binary and takes an afternoon.

Google and Yahoo have applied bulk sender rules since 2024 for anyone sending over roughly 5,000 messages a day. The requirements are SPF and DKIM on your sending domain, a published DMARC record, one click unsubscribe in the headers, and a spam complaint rate kept below 0.3%. Check all four this week rather than discovering a gap on 27 November.

Then check the complaint rate you are currently running. If it sits anywhere near 0.3% in normal trading, November volume will push it through, and the time to act on that is now while sends are small.

How do you ramp volume safely?

Gradually, and to your best segments first. The shape that works is widening the audience week by week rather than jumping straight to the full list.

A workable four week ramp starts this week with subscribers engaged in the last 30 days, widens to 60 days next week, then 90 days in the week commencing 9 November, reaching the fullest audience you intend to mail in the final run up. Each step lands on a slightly colder group, with the earlier steps having already banked positive engagement signals.

If you are also moving to a new sending domain or platform, that migration needed to be finished already. Starting one now puts an unwarmed domain into the highest volume fortnight of the year.

Should you email unengaged subscribers before peak?

Run one re-engagement attempt now, then suppress whoever does not respond. This week is the last sensible window for it.

The temptation at peak is the opposite: mail everyone, on the theory that a dormant subscriber might buy at 40% off. Some will. The cost is that the non responders drag your engagement rate down at the exact moment your deliverability is under most strain, which puts the emails to your good subscribers at risk to reach people who were never going to open.

Send the re-engagement now, give it a fortnight, and suppress what is left before the sale sequence begins.

What are the warning signs?

Open rate falling while click to open rate holds steady is the clearest early signal, because it usually means fewer messages are being seen rather than the content getting worse.

Watch for divergence between providers too. Gmail open rates dropping while Outlook holds is a reputation problem rather than a creative problem. Rising soft bounces and a growing gap between delivered and inboxed are the later stage signs, by which point you are already losing revenue.

Check these weekly through November rather than monthly, because the window to correct is days.

What this is worth in revenue terms

Owned channels ran 59% of channel revenue across the brands we work with, against an industry figure closer to 41%. Deliverability is the gate on all of it, and it is the cheapest revenue in the quarter because the reach is already paid for.

Set against peak acquisition costs, the maths is stark. Portfolio cost per acquisition ran $33.01 across Cyber 5 and $50.16 by mid December, so every order the inbox delivers is an order you did not buy at those prices.

The wider owned channel plan sits in the Q4 Profit Playbook, free and written for founder led DTC brands on Shopify at $5M to $30M. The send plan that runs on top of this work is in the pre Black Friday email sequence, and Webtopia runs retention alongside acquisition for founder led brands as an ecommerce marketing agency.

Frequently asked questions

How long does it take to warm up a sending domain?

Roughly four weeks for a gradual ramp on an established domain. A genuinely new domain needs longer, which is why a migration should never start in the weeks before peak.

What spam complaint rate is acceptable?

Google and Yahoo's bulk sender rules put the threshold at 0.3%. Running anywhere close to that in normal trading means November volume will push you through it.

Should I mail my whole list on Black Friday?

Only the portion you have warmed. Mailing dormant subscribers at peak volume lowers engagement rate at the moment deliverability is most fragile, risking the emails to your best customers.

How do I know if my emails are going to spam?

Open rate falling while click to open rate holds is the earliest signal, particularly when it affects one mailbox provider and not others.

Is it too late to fix deliverability for this peak?

Four weeks out is enough for authentication, a re-engagement send, suppression and a staged volume ramp. Two weeks out, only authentication and segmentation are still realistic.
