Merchandise Around Stock, Not Around the Plan You Wrote
Table of content:
Every peak merchandising plan assumes the products you promote stay available and the products you ignore stay unsold. One of those assumptions usually breaks in the first 48 hours of the sale.
The brands that trade well through it decided in advance what happens in each case. This post covers the rules worth setting now, with a month to go and the account freeze two weeks after that, while changing the plan is still free.
Why does the merchandising plan break?
Because peak demand concentrates harder than forecasts do. The hero product takes a disproportionate share of a much larger volume, so a line that comfortably covers eight weeks of normal trading clears in two days.
The second failure is quieter and more common. A product you built the campaign around does not move, while something you gave no creative to sells steadily. Both outcomes need a prepared response, because the time to work one out is not the Friday morning.
Across roughly 321,000 Q4 orders on 14 Shopify stores in our portfolio, 63.5% of Cyber 5 orders held two or more distinct products against 54.8% before peak, with units per order up 17% and average order value roughly flat. Baskets widen at peak, which means the catalogue matters more than the hero does.
What should you decide before the freeze?
Three rules, written down, with a named person able to apply them.
The stock floor at which a product comes out of paid promotion, expressed in units rather than as a feeling. The substitute for each hero product, decided now while you can look at margin calmly. And the threshold at which you switch a product from promoting to waitlisting rather than letting it run to zero with budget behind it.
Write them as numbers. A rule that reads "pull it when stock gets low" produces an argument at 9pm on the peak weekend, which is exactly the situation peak escalation rules exist to prevent.
How do you stop paying for out of stock products?
Feed availability first, because that is what the ad platforms read.
Make sure your availability field updates in close to real time and that your inventory policy matches what you actually want to happen. A product marked in stock while it is not keeps spending budget and sends buyers to a dead end, which is the most expensive single waste in a peak account.
Then check the lag. If your feed refreshes a few times a day rather than continuously, a product can sell out and keep being advertised for hours. During normal trading that is a minor cost. At Cyber 5 volumes on a hero line, it is a significant one.
Catalogue level rules do the rest. Excluding products below your stock floor from paid sets, rather than pausing campaigns, keeps the campaign learning intact while changing what it shows.
What do you promote when the hero sells out?
The substitute you chose in October, with creative that already exists.
This is the part that has to be prepared rather than improvised, because the constraint is production time rather than decision time. A second tier product with no assets cannot carry peak budget, whatever its margin looks like.
The practical approach is picking two or three products as designated understudies and briefing creative for them alongside the hero, which is what the creative bank production deadline is for. It costs a fraction of the main shoot and it is the difference between redirecting budget and parking it.
How do you use basket behaviour to protect revenue?
Lean on the multi product basket, because it is where peak shoppers already are.
Shoppers add items rather than trading up during the peak window. That means a bundle or threshold built around a product with deep stock captures more than a discount on the line that is about to run out. If the hero is scarce, use it to anchor a bundle rather than as the thing you push volume into.
It also changes what a stockout costs. A customer who came for a sold out product and leaves with nothing is a lost order. A customer who came for it and finds a clearly presented alternative in the same category often buys two things, which is the behaviour the order data shows.
What happens after the shipping cutoff?
Availability stops being the question and delivery becomes it.
Once your last dispatch date passes, physical stock is no longer what you are selling. Gift cards take over, and they take over sharply: attach rate doubled in early December across our portfolio and reached 8.4 times the pre peak rate after 15 December.
Plan the handover rather than letting it happen. The messaging, the placement and the paid support for gift cards should be ready before the cutoff, which is covered alongside the deadline itself in the shipping cutoff as a conversion lever.
Who makes the call during peak?
One named person, with the authority to change what is promoted without convening anyone.
Stock decisions at peak are time sensitive in a way that most trading decisions are not, because the cost of continuing compounds hourly. The rules above remove most of the judgement, which is their purpose: the person applying them should be executing a decision made in October rather than making a new one under pressure.
The merchandising and trading structure this sits inside is in the Q4 Profit Playbook, free and written for founder led DTC brands on Shopify at $5M to $30M. Webtopia runs peak trading alongside acquisition for founder led brands as an ecommerce marketing agency.
Frequently asked questions
What should I do when a product sells out during Black Friday?
Apply the stock floor rule you set in advance: exclude it from paid sets through catalogue rules rather than pausing campaigns, and redirect budget to the substitute you briefed creative for.
How do I stop ads running for out of stock products?
Keep the availability field in your product feed updating close to real time, check how often the feed actually refreshes, and use catalogue level exclusions below your stock floor.
Should I hold stock back for Cyber Monday?
Only where you have a specific plan for it. Holding stock that then sells at a deeper discount later in the weekend costs margin, so the decision should follow your demand curve rather than habit.
What is the best way to handle a product that is not selling at peak?
Move it into bundles with products that are selling, rather than discounting it alone. Peak shoppers add items to baskets rather than trading up, so bundling captures more than a price cut.
When should gift cards take over from products?
At your last dispatch date. Attach rate doubled in early December across our portfolio and reached 8.4 times the pre peak rate after 15 December, so the handover needs preparing before the cutoff arrives.
